There is a critical window in group travel planning. It usually lasts about 48 hours after someone says, "Hey, we should go on a trip in October."

You don't need exact dates. You need a window. "Mid-October" is enough to start. Check the major blockers (weddings, work deadlines). If you find a 5-day overlap, lock it.

Pick a destination. Not "Europe," but "Lisbon." Specificity drives action. You can always add a side trip to Porto later, but you need a mental anchor to start looking at flights.
